The 2nd Edition of the widely successful Team Topologies, now updated with new case studies and a new foreword and afterword from the authors.Empowered teams—augmented by technology—are essential for any organization to deliver value continuously and sustainably. But how do you build the best team organization for your specific goals, culture, and needs? Team Topologies offers a practical, adaptive approach for organizational design and team interactions based on a toolkit that includes: empowered teams, keen awareness of value streams and information flow, the need for decoupling for speed, team cognitive load as a key design factor, shared language, four fundamental team types and three team interaction patterns. This proven approach treats teams as the fundamental means of delivery, where team structures and communication pathways evolve with technological and organizational maturity. In this updated second edition, business consultants Matthew Skelton and Manuel Pais enhance their original work with new case studies from multiple industries around the world, demonstrating how diverse organizations have successfully implemented these principles and patterns. A new foreword from the authors reflects on the global impact and evolution of Team Topologies since its initial publication and hints at what might be next. At the heart of the Team Topologies approach remains a dual focus on fast flow—avoiding handoffs and other obstacles to the flow of value—and a deep understanding of team cognitive load—the mental effort required for teams to manage their work effectively. By proactively assessing and managing cognitive load in teams, organizations can increase customer focus, prevent burnout, improve delivery capabilities, drastically increase staff engagement, and enable teams to operate at their best. This second edition shares secrets of successful organizational patterns and dynamic team interactions, helping readers choose and evolve the right team patterns for their organization, ensuring healthy services and optimized value streams. Whether you’re discovering Team Topologies for the first time or seeking to deepen your existing implementation, this comprehensive guide provides the knowledge and tools needed to turn inter-team problems into valuable signals for a self-steering organization. Team Topologies remains a major step forward in organizational design for IT and knowledge work, presenting a well-defined way for teams to interact and interrelate that helps make the resulting value delivery architecture clearer and more sustainable.

In the Age of AI, the constraint has shifted from producing outputs to delivering outcomes. As AI automates knowledge work at unprecedented scale, most organizations remain trapped measuring the wrong thingslines of code, features delivered, and other outputs that AI can now produce almost for free. The real constraint has shifted to organizational structure and the ability to turn strategy into measurable business outcomes. Dr. Mik Kerstenbestselling author of Project to Product, creator of the Flow Framework, and independent technology strategist and researcherreveals why AI productivity gains are failing to materialize for most companies and provides a comprehensive operating model to unlock AI's transformative potential. Drawing on data from over 8,000 value streams, Kersten shows that success in the Age of AI depends entirely on how effectively organizations can connect inputs to outcomes through continuous feedback loops. The book introduces the Product Operating Model built around the Outcome Loop that connects strategy to results, the Outcome Tree that scales this approach across organizations, and seven critical shifts including moving from functional silos to flow-optimized value streams, from vanity metrics to meaningful measurement, and from chaotic structures to unified planning cadences. With detailed implementation guidance including Flow Metrics, Outcome Roadmaps, and practical tools for restructuring organizations into modular value streams with clear ownership, Output to Outcome provides both the strategic framework and tactical playbook executives and technology leaders need to transform their organizations from output factories into outcome enginesbefore their competitors do.

A Reader's Guide to A Seat at the Table is intended to add another dimension to the original book. This reader's guide walks through A Seat at the Table chapter by chapter. Each chapter includes additional material on:• The author''s take on the chapter.• The author''s motivation in writing the chapter, including the personal experiences.• What has changed between the Waterfall/contractor-control world and the Agile world.• The key points of the chapter.• The concrete actions that IT leaders should take away from the chapter.• Questions to help stimulate further debate.• Further reading to explore the topic.• And more.

Agile, Lean, and DevOps approaches are radical game changers, providing a fundamentally different way to think about how IT fits into the enterprise, how IT leaders lead, and how IT can harness technology to accomplish the objectives of the enterprise. But honest and open conversations are not taking place between management and Agile delivery teams. In A Seat at the Table, CIO Mark Schwartz explores the role of IT leadership as it is now and opens the door to reveal IT leadership as it should be—an integral part of the value creation engine. With an easy style, Schwartz reveals that the only way to become an Agile IT leader is to be courageous—to throw off the attitude and assumptions that have kept CIOs from taking their rightful seat at the table. CIOs, step on up, your seat at the table is waiting for you.

In the new remote-first and hybrid workplace, many organizations are struggling to catch up with new tooling and ways of working. Many are discovering for the first time that the physical office was covering up poorly defined teams and poorly defined areas of focus, threatening their DevOps transformation efforts and the overall health and success of their business. Matthew Skelton and Manuel Pais, coauthors of the highly successful Team Topologies, provide proven patterns for a successful remote-first approach to teams. Using simple tools for dependency tracking and patterns from Team Topologies, such as the Team API, organizations will find that well-defined team interactions are key to effective IT delivery in the remote-first world. This workbook explores several aspects of team-first remote work, including: •How the new “remote-first” world is highlighting existing poor team interactions within organizations.•Why organizations should use the Team API pattern to define and communicate the focus of teams.•How organizations can track and remove team-level dependencies.•How and why organizations should design inter-team communications consciously.•How and why organizations can use the three team interaction modes from Team Topologies (collaboration, x-as-a-service, and facilitating) to help. The ideas and patterns presented here will help your organization become more effective with a team-based, remote-first approach to building and running software systems.

Software is becoming more and more important across a broad range of industries, yet most technology executives struggle to deliver software improvements their businesses require.Leading-edge companies like Amazon and Google are applying DevOps and Agile principles to deliver large software projects faster than anyone thought possible. But most executives don''t understand how to transform their current legacy systems and processes to scale these principles across their organizations.Leading the Transformation is executive guide, providing a clear framework for improving development and delivery. Instead of the traditional Agile and DevOps approaches that focus on improving the effectiveness of teams, this book targets the coordination of work across teams in large organizations—an improvement that executives are uniquely positioned to lead.

Do you really understand what business value is? Information technology can and should deliver business value. But the Agile literature has paid scant attention to what business value means—and how to know whether or not you are delivering it. This problem becomes ever more critical as you push value delivery toward autonomous teams and away from requirements “tossed over the wall” by business stakeholders. An empowered team needs to understand its goal!Playful and thought-provoking, The Art of Business Value explores what business value means, why it matters, and how it should affect your software development and delivery practices. More than any other IT delivery approach, DevOps (and Agile thinking in general) makes business value a central concern. This book examines the role of business value in software and makes a compelling case for why a clear understanding of business value will change the way you deliver software.   This book will make you think deeply about not only what it means to deliver value but also the relationship of the IT organization to the rest of the enterprise. It will give you the language to discuss value with the business, methods to cut through bureaucracy, and strategies for incorporating Agile teams and culture into the enterprise. Most of all, this book will startle you into new ways of thinking about the cutting-edge of Agile practice and where it may lead.

If someone stole your wallet, you'd notice it. So why don't people notice when they are robbed of something much more valuable than their wallet—time?Today''s workers are drowning: nonstop requests for time, days filled to the brim with meetings, and endless nights spent heroically fixing the latest problems. This churn and burn is creating a workforce constantly on the edge of burnout. In this timely book, IT time management expert Dominica DeGrandis reveals the real crime of the century—time theft, one of the most costly factors impacting enterprises in their day-to-day operations.Through simple solutions that make work visible, DeGrandis helps people round up the five thieves of time and take back their lives with time-saving solutions. Chock-full of exercises, takeaways, real-world examples, colorful diagrams, and an easy-going writing style, readers will quickly learn effective practices to create high-performing workflows within an organization. The technology world—and indeed the whole business world—is moving at a pace faster than ever before, and it shows no signs of slowing down. Instead of consigning ourselves to the pressure cooker of the modern world, it''s time to elevate how we work. It''s time to level up our game. It''s time to make work visible.

Many organizations are facing the uphill battle of modernizing their legacy IT infrastructure. Most have evolved over the years by taking lessons from traditional or legacy manufacturing: creating a production process that puts the emphasis on the process instead of the people performing the tasks, allowing the organization to treat people like resources to try to achieve high-quality outcomes. But those practices and ideas are failing modern IT, where collaboration and creativeness are required to achieve high-performing, high-quality success.Mirco Hering, a thought leader in managing IT within legacy organizations, lays out a roadmap to success for IT managers, showing them how to create the right ecosystem, how to empower people to bring their best to work every day, and how to put the right technology in the driver's seat to propel their organization to success. But just having the right methods and tools will not magically transform an organization; the cultural change that is the hardest is also the most impactful. Using principles from Agile, Lean, and DevOps as well as first-hand examples from the enterprise world, Hering addresses the different challenges that legacy organizations face as they transform into modern IT departments.

This is a companion transcript of the audio series, Beyond The Phoenix Project, intended to be used for reference and to enable further research of cited material, and not as a standalone work.In the audio series, Gene Kim and John Willis present a nine-part discussion that includes an oral history of the DevOps movement, as well as discussions around pivotal figures and philosophies that DevOps draws upon, from Goldratt to Deming; from Lean to Safety Culture to Learning Organizations. The book is a great way for listeners to take an even deeper dive into topics relevant to DevOps and leading technology organizations.

As tech giants and startups disrupt every market, those who master large-scale software delivery will define the economic landscape of the 21st century, just as the masters of mass production defined the landscape in the 20th. Unfortunately, business and technology leaders are woefully ill-equipped to solve the problems posed by digital transformation. At the current rate of disruption, half of S&P 500 companies will be replaced in the next ten years. A new approach is needed. In Project to Product, Value Stream Network pioneer and technology business leader Dr. Mik Kersten introduces the Flow Framework—a new way of seeing, measuring, and managing software delivery. The Flow Framework will enable your company’s evolution from project-oriented dinosaur to product-centric innovator that thrives in the Age of Software. If you’re driving your organization’s transformation at any level, this is the book for you.

They provide a fundamentally different way to think about how IT fits into the enterprise, how IT leaders lead, and how IT can harness technology to accomplish the objectives of the enterprise. But honest and open conversations are not taking place at the interface between management and Agile delivery teams. In A Seat at the Table, CIO Mark Schwartz explores the role of IT leadership as it is now and the role of IT leadership as it should be—an integral part of the value creation engine.Asking two critical questions, how can IT harness Agility to achieve the best value for the enterprise and how can IT redefine its relationship with the enterprise to maximize this value, and in the process, earn that seat at the table, Schwartz shows that the only way to become an Agile IT leader in today’s world is to be courageous—to throw off many of the attitudes and assumptions that have left CIOs struggling to gain a seat at the table, to proceed in bold strokes, and to lead the enterprise in seizing opportunities to create business value through technology. The Art of Business Value: Do you really understand what business value is? Information technology can and should deliver business value. But the Agile literature has paid scant attention to what business value means—and how to know whether or not you are delivering it. A successful digital transformation must start with a conversational transformation.Today, software organizations are transforming the way work gets done through practices like Agile, Lean, and DevOps. But as commonly implemented as these methods are, many transformations still fail, largely because the organization misses a critical step: transforming their culture and the way people communicate.Agile Conversations brings a practical, step-by-step guide to using the human power of conversation to build effective, high-performing teams to achieve truly Agile results. Consultants Douglas Squirrel and Jeffrey Fredrick show readers how to utilize the Five Conversations to help teams build trust, alleviate fear, answer the “whys,” define commitments, and hold everyone accountable. These five conversations give teams everything they need to reach peak performance, and they are exactly what’s missing from too many teams today. Stop focusing on processes and practices that leave your organization stuck with culture-less rituals. Instead, unleash the unique human power of conversation.

The Business-IT Wall Must Come DownWith A Seat at the Table, thought leader Mark Schwartz pulled out a chair for CIOs at the C-suite table. Now Mark brings his unique perspective and experience to business leaders looking to lead their company into the digital age by harnessing the expertise and innovation that is already under their roof: IT. In the war for business supremacy, Schwartz shows we must throw out the old management models and stereotypes that pit suits against nerds. Instead, business leaders of today can foster a space of collaboration and shared mission, a space that puts technologists and business people on the same team. For business leaders looking to unlock their enterprise''s digital transformation, War and Peace and IT provides clear context and strategies. Schwartz demystifies the role IT plays in the modern enterprise, allowing business leaders to create new strategies for the new digital battleground. It is time to change not only the enterprise''s relationship with technology, but its relationship with technologists. To accelerate, enterprises must bring technology to the heart of their work, for just as technology is causing this disruption, it is technology that provides the solution. Unlike Napoleon, it is time for business leaders to come down from the hill atop the Battle of Borodino and enter the fray with the technologists, for that is where the war will be won or lost.

The fastest growing and most competitive organizations in the world have no bureaucracies, no bosses, and no bullshit. The tomato sauce in your pantry. The raincoat in your closet. The smart TV hanging in your living room. What do all of these products have in common? Chances are they were created by organizations where colleagues self-allocate into teams based on intrinsic motivation. Where individuals self-manage their commitments to each other without the coercion of managers. And where teams launch new products and ventures on the market without the control of leaders. These organizations represent a new, radically collaborative breed of corporation. Recently doubling in number and already comprising 8% of corporations around the world, scientists and researchers have discovered that radically collaborative organizations are more competitive on practically every meaningful financial measure. They enjoy higher market share, higher innovation, and higher customer satisfaction than their traditional corporate competitors—and they also enjoy higher engagement, loyalty, and motivation from their employees. In this groundbreaking book, technology thought leader and organizational architect Matt K. Parker breaks down the counterintuitive principles and practices that radically collaborative organizations thrive on. By combining the latest insights from organizational science, sociology, and psychology, he illuminates four imperatives that all radically collaborative organizations must embrace in order to succeed: team autonomy, managerial devolution, deficiency gratification, and candid vulnerability. Millions of workers around the world are collapsing under the weight of command-and-control culture. The crisis has reached its breaking point. Now is the time to embrace radical change. Discover the revolutionary shift to partnership and equality and the economic superiority that follows with A Radical Enterprise.

Susan Jones had been the CEO of Investments Unlimited, Inc. (IUI) for five years, a financial institution that has successfully navigated their digital transformation. She is quick on her feet and is trusted by the board. But right now—although you can''t tell from her demeanor—she was panicking. Today, IUI received notice from bank regulators concerning their unsatisfactory audit and compliance practices. If they failed to address the regulators'' concerns within the year, the company could go up in smoke. She didn''t understand. How had her team let this happen? How had she let this happen? Over the past several years, IUI had executed a digital transformation strategy following the business accelerating principles of Agile and DevOps. By any metric they had seemingly done things right. Feedback from customers was astounding and conversion rates for new accounts was growing faster than ever. But along the way IUIs manual governance process had become inundated with friction, frustration, and failure for the teams attempting to deliver value for their organizations. Now, it''s all hands on deck for a cross-functional team of executives and engineers to develop a modern automated governance process that satisfies regulators without slowing the company''s ability to meet customer demands and compete in the market. In the vein of bestselling titles The Phoenix Project and The Unicorn Project, Investments Unlimited helps organizations radically rethink how they handle audit, compliance, and security for their software systems. By introducing concepts, tools, and ideas to reimagine governance, this book catalyzes a more humane way to enable high-velocity software delivery that inspires trust and is inherently more secure.

It's no secret that technology is moving faster than ever, but current business/IT strategies are not working. To survive the next wave of transformation, the relationship between businesses and technology must evolve. In The Value Flywheel Effect, David Anderson enables leaders to create an adaptive organization built upon embracing strategic thinking, team focus, and reduced time to value to drive business results. The Value Flywheel Effect is a technique already being used by next-generation leaders and companies to succeed in the modern competitive landscape. Combining the power derived from the Value Flywheel and the situational clarity provided by Wardley Mapping, organizations are able to sense and respond to change, easily navigating the rough waves ahead, including migrating to the cloud and serverless. Every company that uses technology must act differently from the companies of yesterday. In The Value Flywheel Effect, David Anderson shows organizations how to understand and utilize the socio-technical intersection between business, technology, and people, giving your organization the edge, it needs to navigate future challenges and build maximum situational awareness.

Beyond Agile Auditing shows auditors and organizational leaders how to revolutionize the audit experience. For decades, auditors have unintentionally struck fear in their clients. They are rarely welcomed into an area with open arms and are often viewed as one more obstacle to delivering value. But internal audit serves a vital function in reducing risk and ensuring success for all organizations. In Beyond Agile Auditing, experienced audit and risk management leader Clarissa Lucas shows organizations how to go beyond collaboration and build a partnership between auditors and clients. By leveraging this partnership, organizations can experience more value-added audit work, faster time to results (and resolution), greater engagement and satisfaction from all parties involved, and gain a competitive advantage in the marketplace,By building upon the work of the DevOps community, which reinvented the relationship between two groups that historically saw each other as adversaries and obstacles, Lucas applies new and better ways of working to the audit process. In this reimagined world, auditors (as well as other assurance providers) work closely with their clients to become strategic differentiators instead of obstacles, providing stakeholders value they never imagined. Come join us in this brave new world of audit.

Digital transformation doesn''t just raise ethical issues, it—in itself—is an ethical shift.Business leaders today are struggling to manage conflicting imperatives, those of the emerging digital world and those of the bureaucratic world of the past. The act of digital transformation requires a deep change in the moral outlook and ethical assumptions of a business. But how do we get there?Enterprise strategist and author Mark Schwartz shows how we need to learn to think differently about relationships with customers and employees. That the ethics of digital transformation is a matter of cultivating and applying virtues rather than applying rules. Ethics is not just a matter of refraining from doing bad things. It''s a matter of building the world we want, and it''s the job of company executives.Featuring a chapter on bullshit, a handy chart of excuses for bad behavior, and Schwartz''s typically paradoxical blend of deep insight and pasta jokes, this book guides business leaders as they struggle to adapt their bureaucratic framework of ethics to the emerging landscape of the digital world. By the end of the book, business leaders will rethink what it takes to be an ethical organization.
